The test classifies a community by the job members actually hire it to do. Transactional communities primarily match a question with an answer, review, recommendation, or expert. AI can absorb their accumulated knowledge, respond continuously, personalize follow-up, and remove the delay associated with waiting for a person. Belonging communities provide a different output: identity, humor, relationships, shared language, culture, and participation in a movement. Those qualities depend on members caring about one another and cannot be reduced to information retrieval. Operators first map their dominant interactions, then estimate how completely an AI could satisfy each user's intent. If most value is transactional, they should redesign quickly. If belonging is central, they should deepen the rituals, relationships, and personality that make membership meaningful while using AI to improve supporting functions.

Origin

Extracted from Marketing Against The Grain during a discussion comparing vulnerable Q&A communities such as Stack Overflow and Chegg with culturally rich communities such as Reddit.

Core principles

  • 01Transactional answers are easier for AI to reproduce
  • 02Always-available AI can outperform low-engagement Q&A systems
  • 03Shared identity and culture create defensibility
  • 04Belonging matters more than information retrieval
  • 05AI can strengthen some community functions while replacing others

How to run it

  1. 1

    Map Member Intent

List why members arrive and what successful participation gives them. Distinguish getting an answer from feeling recognized, entertained, connected, or involved.

Pro tip Analyze actual threads and member behavior rather than relying on the community's stated mission.

Watch out A community may describe itself as relational while most usage remains transactional.

  2. 2

    Measure Transactional Dependence

Estimate the percentage of interactions that follow a simple question-to-answer pattern. Identify whether speed, accuracy, or expert access is the primary benefit.

Pro tip Include reviews, recommendations, and how-to requests as transactional interactions.

Watch out Large archives of useful answers may become training material for competing AI systems.

  3. 3

    Measure Belonging

Look for recurring personalities, shared humor, rituals, relationships, identity, and collective movements. Determine whether members would still visit if equivalent answers were available elsewhere.

Pro tip Member retention during low-information periods is a useful signal of genuine belonging.

Watch out Traffic alone does not prove that users feel attached to the community.

  4. 4

    Simulate AI Substitution

Test whether an AI assistant can satisfy representative member requests faster and with better follow-up. Note which outcomes remain missing after the informational need is met.

Pro tip Let users compare the AI path with the existing community path.

Watch out Do not test only first answers; AI's ability to iterate can be its largest advantage.

  5. 5

    Strengthen the Defensible Layer

Automate replaceable information retrieval while investing in member relationships, distinctive voices, events, rituals, and shared projects. Make belonging the product rather than an incidental side effect.

Pro tip Use AI to support human connection instead of presenting generated interaction as genuine community participation.

Watch out Fake or undisclosed AI participation can erode the trust that makes belonging defensible.

In the wild

Repositioning a Developer Forum

A developer forum finds that most visits involve one-off debugging questions that an AI assistant can answer immediately. Rather than competing only on answer retrieval, it adds peer cohorts, project showcases, recurring expert sessions, and collaborative open-source challenges. AI handles duplicate questions and documentation discovery while humans build relationships around shared work.

The forum reduces repetitive support activity and creates stronger reasons for members to return beyond obtaining an answer.

Auditing a Consumer Advice Community

A home-repair community classifies its discussions and discovers that basic how-to answers are highly replaceable, but local recommendations, progress photos, trusted member histories, and encouragement are not. It exposes its knowledge through an assistant while emphasizing verified member identity and ongoing renovation journals.

The service preserves its informational utility while shifting differentiation toward trust and shared experience.

Common mistakes

Confusing an Archive with a Community

A valuable collection of answers can attract traffic without creating relationships or belonging. AI can reproduce access to the information without reproducing the website.

Using Engagement as the Only Signal

A small amount of highly relational participation may be more defensible than a large volume of repetitive Q&A. Examine the nature of engagement, not just its quantity.

Adding Artificial Personality

Generated banter does not automatically create trust, culture, or belonging. Defensibility comes from meaningful human participation and shared identity.

Is it for you?

Best for

It is best for Q&A sites, forums, expert marketplaces, membership communities, and social products assessing AI disruption risk.

Not ideal for

It is not ideal for products whose value comes primarily from proprietary transactions, physical services, or regulated records rather than community interaction.

if you're a transactional community or you're a community of like how to, AI can disrupt that, quickly and at will disrupt that fast.
