This team-design model divides essential marketing talent into three complementary personas. Builders create scalable systems and models, creators develop stories and audience-facing work, and operators coordinate the people and processes needed for sustainable execution. A team is more likely to own a goal autonomously when all three capabilities are present alongside the relevant domain expertise. The personas need not map one-to-one to job titles; one person may cover multiple capabilities, or several specialists may collectively supply one. The leader's task is to diagnose the required mix for a particular goal, pair the personas effectively, close meaningful gaps, and give the resulting team enough authority to deliver an outcome rather than merely complete assigned tasks.

Origin

Extracted from Marketing Against The Grain during a discussion of team design as a company's growth lever.

Core principles

  • 01Builders create scalable models
  • 02Creators produce compelling stories
  • 03Operators align people and execution
  • 04The three personas create complementary forms of leverage
  • 05A strong team can fully own its goal

How to run it

  1. 1

    Define the owned goal

State the business outcome the team will fully own and the expertise required to achieve it.

Pro tip Choose an outcome the team can influence directly.

Watch out Activity targets alone can obscure whether the team creates business value.

  2. 2

    Assess builder coverage

Determine who can turn successful work into repeatable systems, models, and scalable processes.

Pro tip Look for evidence of systems that continued working beyond the builder's direct involvement.

Watch out Technical skill without a scalability mindset may not fill the builder role.

  3. 3

    Assess creator coverage

Determine who can translate audience understanding into distinctive stories, content, and experiences.

Pro tip Evaluate editorial judgment as well as production ability.

Watch out High output does not necessarily indicate strong creative judgment.

  4. 4

    Assess operator coverage

Determine who can align contributors, priorities, resources, and execution over time.

Pro tip Look for people who make collaboration and accountability clearer.

Watch out Coordination that adds bureaucracy without alignment is not effective operations.

  5. 5

    Pair and empower the team

Fill the material capability gaps, establish interfaces among the personas, and grant the team autonomous ownership of the goal.

Pro tip One person can fill more than one persona in a small company.

Watch out Do not force three separate hires when the work does not justify them.

In the wild

Building a media growth team

A company pairs an SEO systems lead who builds distribution workflows, an editor with strong audience taste, and an operator who coordinates production, measurement, and contributors. The group owns qualified organic demand rather than separate departmental activity quotas.

Creative quality, scalable distribution, and reliable execution reinforce one another.

Common mistakes

Hiring only creators

Strong stories may remain sporadic or fail to scale when nobody builds systems or aligns execution.

Confusing operators with administrators

The operator's purpose is to align the team around sustainable results, not merely schedule meetings and maintain documents.

Is it for you?

Best for

It is best for leaders assembling cross-functional marketing or growth teams around measurable outcomes.

Not ideal for

It is not ideal for a narrowly scoped individual-contributor task that genuinely requires only one specialist.
